Credit Saison Says Its ChatGPT Enterprise Pilot Hit 954% ROI. Here's What That Number Is (and Isn't)
Source: OpenAI

Oct 30, 2026: A 954% return on investment is the kind of figure that ends up on a lot of slides. It comes from a customer story OpenAI published on Oct 29, 2026 about Credit Saison, the Japanese credit card company. The ROI figure and the time savings are reported by Credit Saison and published by OpenAI. It's a vendor case study, not an independent audit.
The pilot in brief
According to OpenAI's post:
- 315 participants used ChatGPT Enterprise for a little over a month, from late June to early August 2025.
- That was just under 10% of Credit Saison's approximately 3,700 employees in Japan.
- The group mixed volunteers, employees nominated by the project team, every executive including the president, and representatives from every department.
- OpenAI provided training for executives and practical workshops for beginners.
- Credit Saison's AI Center of Excellence ran a dedicated Slack channel to share successes and failures.
The headline numbers (company-reported)
| Metric | Target | Reported result |
|---|---|---|
| ROI | 500% | 954% |
| Time saved per participant per month | 7.5 hours | 14 hours (about 169 hours a year) |
The company then decided on a companywide rollout within one month of the pilot ending, and rolled ChatGPT Enterprise out to all employees in September 2025.
From the post-pilot survey, as reported:
- 75% of managers and 70% of nonmanagerial employees said they could not do without ChatGPT Enterprise.
- About 80% of legal department respondents said it improved their ability to do their jobs.
- More than 80% of IT department respondents reported greater job satisfaction.
Separately, Credit Saison reports that Codex saves its engineering team an average of 850 hours of work a month.
How employees actually use it
The post describes several custom GPTs:
- Shareholder meeting simulator: uses voice mode so staff can rehearse realistic Q&A. OpenAI says senior leaders were especially interested, which helped spread voice-based AI across the company.
- Retail store debriefs: teams at shopping-mall counters record their end-of-day meeting. The GPT summarizes each employee's results, notes, handover items and focus areas. The post says it's now used at every location.
- Corporate sales research: analyzes customer companies to surface business challenges before sales meetings.
- Inside sales roleplay: the AI plays a prospect so newer hires can practice by voice and get feedback.
Leadership went first
The post puts a lot of the result down to executives using the tools themselves. CDO and CTO Kazutoshi Ono is quoted: "We won't know until we really put it to work." He also urged representative director and COO Katsumi Mizuno to lead by example: "It's not enough to encourage employees to use it. Leaders need to use it regularly themselves." According to the post, Mizuno built his own custom GPT for company research.
What's next for Credit Saison
The company describes AI transformation ("AX") in three layers: Employee AX, Customer AX and Corporate AX. According to the post, it is developing an AI call center in-house, is considering ChatGPT Work, and says Corporate AX is still at an early stage. It also says it will take an even more careful approach to security as AI handles more tasks autonomously, with customer data protection a prerequisite.
What's confirmed / not confirmed
Confirmed (OpenAI customer story, Oct 29, 2026): that OpenAI published these figures and quotes. Pilot size, dates, targets, the survey percentages, the 850-hour Codex figure and the September 2025 rollout are all stated in the post.
Not confirmed / not disclosed: - How the 954% ROI was calculated. No cost basis, licence spend or methodology is given. - Whether the hours saved were measured or self-reported. - Survey sample sizes and response rates. - Independent verification of any figure. These are company-reported numbers in a vendor marketing piece. - Pricing, contract terms, or when the AI call center or any ChatGPT Work deployment would launch. - Whether a selected group that included volunteers and every executive is representative of the wider workforce.
Note on timing: the story was published this week, but the pilot itself ran in mid-2025.
